Transformation is an operating model — not a technology purchase.

Most transformation programmes buy tools before they define how the institution should run. The Operating Model Archetype™ designs the target AI-native operating model first, then sequences a roadmap a board can actually fund — and that someone actually owns.

§ 01The gap

“Digital transformation” fails so reliably that the phrase has become a warning. The reason is almost never the technology — it’s that the technology was chosen before anyone defined how the organisation should operate.

Programmes become slideware. A platform is procured to satisfy a board, then half-adopted because no operating model was redesigned around it. Change stalls because ownership was never assigned. “Digital” is treated as something IT does, rather than as how the institution runs end to end. The spend is real; the transformation is cosmetic.

§ 02The method

The Operating Model Archetype™

A documented method that defines the operating model before the technology — and funds it as a board would.

01

Diagnose

Assess the current operating model, capability, and organisational readiness for change. Honest, not flattering.

02

Architect

Design the target AI-native operating model and a sequenced roadmap with a business case a board can fund.

03

Deploy

Run the priority workstreams with governance and real change management — ownership assigned, not assumed.

04

Transfer

A transformation playbook and operating model your leadership owns and continues to run.

§ 03What’s included

Model first, roadmap second.

Fundable, governed, owned.

  • Operating-model diagnostic
  • Readiness assessment
  • Target operating-model design
  • Sequenced roadmap
  • Board-ready business case
  • Governance framework
  • Change management
  • Transformation playbook
§ 04Outcomes
Fundable

A roadmap with a business case a board can approve.

Owned

An operating model with assigned ownership, not orphaned tools.

Governed

Change managed against an explicit framework.

§ 05Questions
Where does this start?

Most engagements open with the AI Adoption Assessment for organisations — a board-ready maturity read across strategy, data, governance, and capability. That output becomes the baseline the Diagnose phase builds on.

Do you implement, or just advise?

Both, by design. The archetype runs from diagnosis through to deploying priority workstreams — and the deployment leans on the rest of the Digital pillar: Data Infrastructure, AI Agent Deployment, and Automation & RevOps.

How do you handle governance and risk?

Governance is built into the Architect phase and carried through deployment — bias review, data residency, and human-override protocols, so the transformation survives scrutiny from a regulator, donor, or trustee.

Start with a board-ready baseline.

The AI Adoption Assessment scores your organisation’s maturity across strategy, data, governance, and capability — the honest starting point for any transformation.

Run the assessment

Design how you’ll run — then choose the technology that serves it.
